What an agency tech stack really costs: three budgets, itemised
Agency software budgets are usually estimated as "about $100 a person." That number is wrong in both directions — too high for a lean solo shop, too low once add-ons and seat minimums appear. Here is the same stack costed three ways, using prices we verified rather than rounded estimates, with the line items that most budgets forget.
Budget A: solo consultant, 1 person
| Job | Choice | Monthly |
|---|---|---|
| CRM | HubSpot Free | $0 |
| Projects | ClickUp Free | $0 |
| Documents | Notion Free | $0 |
| Email list | Kit Free (to 10,000 subs) | $0 |
| Checkout / funnels | systeme.io Free | $0 |
| Total | $0 |
This is a real stack, not a teaser — we covered where each free plan ends in Running a consulting business on free software. The first paid upgrade is almost always the CRM, because the 2-user limit arrives with your first subcontractor.
Budget B: five-person studio
| Job | Choice | Monthly |
|---|---|---|
| CRM | Pipedrive Growth, 5 seats (€39) | €195 |
| Projects + time tracking | ClickUp Core, 5 seats ($9) | $45 |
| Documents | Notion Plus, 5 seats ($10) | $50 |
| Email list | Kit Creator | $33 |
| Total | ≈ $328 + €195 |
Two things break the naive estimate here. First, currency: Pipedrive prices in euros, so a US studio carries exchange-rate exposure on its largest software line. Second, the add-on temptation: LeadBooster at €32.50/month is 17% on top of the Pipedrive line and is the add-on most teams end up buying — budget €227.50 for Pipedrive, not €195, if you want the lead capture features.
Budget C: fifteen-person agency
| Job | Choice | Monthly |
|---|---|---|
| CRM | Pipedrive Premium, 15 seats (€59) | €885 |
| Projects + time tracking | ClickUp Business, 15 seats ($17) | $255 |
| Documents | Notion Plus, 15 seats ($10) | $150 |
| Email list | Kit Creator | $33 |
| Total | ≈ $438 + €885 |
At fifteen seats the Pipedrive line dominates — roughly two-thirds of the total. That is the point at which most agencies start asking whether a €885/month CRM is earning its place, and the answer depends entirely on whether deals are forecast and reviewed weekly. If they are not, this is the largest avoidable line in the budget.
The line items budgets forget
- Seat minimums. monday requires 3 seats on every paid tier, so a two-person team pays $36/month for Standard rather than $24. Small, but it compounds across tools that do the same.
- Uniform team tiering. Streak requires the whole team on one plan. A five-person team on Pro+ is $345/month — you cannot tier individually, so one power user raises everyone's price.
- Transaction fees. Kit's plan table lists 3.5% + 30¢ per product transaction. On $8,000/month of product sales that is about $300 — nearly as much as the entire project-management line.
- Marketing contact counts. HubSpot Starter includes 1,000 marketing contacts; the email/send limits are metered separately from seats, so the "per seat" price is not the whole price.
- The double-entry tax. Two tools that overlap (tasks in ClickUp, docs in Notion) cost money and also cost the hours spent deciding where things go. Every overlapping tool is a standing decision you have to make again weekly.
Where agencies overspend, in order
- CRM tiers above what the sales process uses. Premium and Ultimate features (projects, campaigns, web visitors) are frequently bought and rarely configured.
- Per-seat project tools for people who do not use them. Contractors, part-timers and finance staff on full seats. Guest access exists on most of these tools and is priced differently.
- Two overlapping tools held "for now." The most expensive sentence in agency software.
Where agencies underspend
- Time tracking that actually maps to billing. A $135/month tool that recovers two unbilled hours a month has paid for itself twice over.
- Anything that prevents one lost client. Compare any line in these budgets against your average client value before cutting it.
What we cannot verify
All prices above come from vendor pricing pages, verified October 23, 2026 (annual billing), and we re-check quarterly. Pipedrive prices in euros and the others in US dollars; the totals mix currencies deliberately rather than converting at a rate we cannot vouch for. Our hands-on testing cycle is in progress — we have not administered a fifteen-person agency stack, so we cannot report measured admin time, real seat utilisation, or actual transaction-fee totals. Those findings will be added per our How We Test process.
