Running a consulting business on free software: five plans that hold up, and where each one ends
A solo consultancy needs five capabilities: a place to track relationships, a place to track work, a place to write, a way to email a list, and a way to take money. In 2026 every one of those has a free plan that is genuinely usable. The total software cost of a functioning consultancy can be $0 — and this guide is about the specific numbers where that stops being true.
The stack, and the wall behind each plan
| Job | Free plan | What it gives you | Where it ends |
|---|---|---|---|
| Relationships | HubSpot Free | Contacts, deals, tasks, email tracking | 2 users |
| Work | ClickUp Free | Unlimited members, tasks, docs, time tracking | 60 MB total storage |
| Writing | Notion Free | Unlimited blocks for individuals, 10 guests | 5 MB per file, 7-day history |
| Kit Free | 10,000 subscribers, unlimited sends | No automations or sequences | |
| Selling | systeme.io Free | 2,000 contacts, 1 funnel, 0% fees, unlimited emails | 1 automation rule, 3 funnels |
That is $0/month, and it is a complete business stack. The honest caveats follow.
What free costs you, in order of how much it hurts
- Time. Free plans trade configuration and limits for money. You will spend hours working around 60 MB of storage or a missing automation. If your billable rate is $100/hour, ten hours of workaround is $1,000 — more than a year of the paid tiers.
- Four logins, four data models, zero integration. HubSpot does not know what ClickUp is doing, and neither knows about your Kit list. That fragmentation is invisible until you need one view of a client across all four.
- Hard ceilings rather than soft ones. HubSpot's 2-user limit is not a nudge, it is a wall the day you hire a contractor. ClickUp's 60 MB cap arrives faster than anyone expects.
- Migration cost, deferred not avoided. Every platform change loses activity history. Free plans delay that loss without removing it.
The specific numbers where each wall appears
- HubSpot 2 users. The moment you bring in a subcontractor or a VA, you are on Starter, priced per seat with marketing-contact and send limits. This is the first wall most consultancies hit.
- ClickUp 60 MB. Roughly 60 screenshots, or a handful of client PDFs. Keep files in Drive and link them, and this wall is manageable for years. Keep files in ClickUp and it is a month.
- Kit automations. No sequences means no welcome email. If your model requires a nurture sequence, Kit free is not enough on day one — MailerLite free includes automations to 1,000 subscribers, which is the cleaner starting point.
- systeme.io 1 automation rule. Enough to test the feature, not enough to run it. Startup at $17/month is the cheapest full upgrade on this page.
The one paid tool worth buying first
If you are going to spend anything, spend it on the tool you touch daily and that has a hard ceiling — usually the CRM, because the 2-user limit arrives with your first hire and contact history is the least portable data you own.
Two routes. systeme.io Startup at $17/month is flat regardless of seats, includes 0% transaction fees and covers email plus checkout — the cheapest way to stop juggling four logins. Pipedrive Lite at €14/seat/month is the better CRM and nothing else; it is the right choice if you sell staged, multi-touch deals and will never run a funnel.
What we would not buy first: a project management upgrade. ClickUp's free plan covers a solo consultant for years, and the 60 MB cap has a workaround.
Three disciplines that matter more than the tools
- One place for the client record. Pick one of the five and make it the source of truth for every engagement. Duplication across tools is how a client relationship gets lost.
- Export quarterly. Contacts, deals, docs. A free plan that cannot be exported is not free — it is a hostage situation.
- Never store only files in a task tool. Drive or a local folder, linked from the task. Storage limits are the most common free-tier failure in this stack.
What we cannot verify
Plan limits and prices above come from each vendor's pricing page, verified October 23, 2026; we re-check quarterly and free-tier limits change more often than paid prices do. Our hands-on testing cycle is in progress — we have not run an actual consultancy on this exact stack for a full quarter, so we cannot report measured friction, real storage consumption, or how often a workaround is needed in practice. HubSpot's pricing was served in SGD due to geo-detection, so we have not printed a USD figure for its paid tier. Findings will be added per our How We Test process.
